Socratic questioning is disciplined inquiry into what a claim means, what supports it, what it assumes, and what follows if it is accepted. In a decision setting, its purpose is not to display cleverness or trap a colleague. It is to improve the shared model before money, reputation, or people are committed.

The method works best when the questioner is also willing to have their own premise examined. Used as a status weapon, it suppresses information. Used with a clear decision boundary and psychological safety, it can expose ambiguity, missing evidence, and false agreement early enough to matter.

Start with the proposition

Ask the speaker to state the claim in a form that could guide action. “Customers value trust” is too broad. “Buyers in this segment will accept a longer onboarding process if it gives them an auditable data trail” identifies a population, trade-off, and observable implication. Clarification is not pedantry; it reveals whether people are using the same words for different ideas.

Define important terms and boundaries. Which customers, which kind of trust, over what period, compared with what alternative? Ask what the claim does not cover. A statement becomes more useful as its domain becomes explicit. If the group cannot agree on a proposition, the disagreement may be semantic rather than strategic.

Interrogate the evidence

Ask what observations support the claim, how they were obtained, and whether the source is direct, inferred, or repeated from elsewhere. Distinguish an anecdote that generates a hypothesis from evidence that can discriminate between options. Ask what contrary evidence exists and what data might be missing because the organisation does not collect it.

Examine relevance as well as credibility. A strong study of another market may not settle the present question. A customer quotation can be authentic yet unrepresentative. Invite the group to state how much weight each source deserves and why. This makes evidence quality part of the decision rather than a decorative appendix.

Expose assumptions and alternatives

Ask what must be true for the argument to hold. Look for assumptions about incentives, capacity, timing, causation, stakeholder response, and ethical acceptability. Then reverse or vary one assumption. If demand is half the forecast, if a competitor copies the feature, or if the key operator leaves, does the recommendation survive?

Request the strongest alternative explanation. What else could produce the same observation? Ask a participant to construct the best case for another option without caricature. This is especially important when the leading narrative fits the identity of the team or the preferences of a powerful sponsor.

Trace implications and values

Follow the causal chain beyond the immediate win. If the proposal works, what behaviour will it reward, what capability will it weaken, and who absorbs the cost? If everyone adopted the same rule, would the system remain workable? Consequence questions bring second-order effects and stakeholder distribution into view.

Some disagreements are not factual. They concern which outcomes count and whose interests receive priority. Ask which value is being protected and what trade-off is considered unacceptable. Naming a value conflict prevents more data from being used to postpone a choice that ultimately requires judgment.

Close with revision and action

Ask what evidence would change each person’s view. If the answer is “nothing,” the position is not functioning as an evidence-responsive claim. Agree on a test, threshold, or trigger where uncertainty can be reduced. Where evidence cannot resolve the issue, state the judgment and accepted trade-off plainly.

Summarise the strongest answer, remaining uncertainty, and decision owner. Record the chosen action and review date. Socratic inquiry earns its place in an operating system when it creates clearer commitments and more revisable beliefs, not when it leaves the room impressed but immobilised.
